The challenge

Complete the film’s compositing work in less than a year while adapting to a completely new production pipeline.

This required coordinating multiple artists, ensuring visual consistency across hundreds of shots, and maintaining a steady delivery pace while the team was still learning the workflow.

Solution

I closely tracked, assigned, and reviewed tasks on an almost daily basis to ensure each team member was working on the most appropriate shots and priorities.

Regular conversations with the team were essential. By checking in frequently, I could understand where support was needed and help resolve technical or workflow issues quickly. This collaborative approach allowed the team to find solutions together and maintain a steady production pace.

Workflow

I created a simple but effective task-tracking system that was shared across the entire team. This allowed everyone to clearly see the progress of each shot and understand what other team members were working on.

When feedback or comments were added to a shot, artists could anticipate potential issues and begin addressing them before the next review round.

Before sending any work for review, I made sure each shot aligned with the overall visual style of the film. Once ready, shots were submitted for approval.

After each review, feedback was collected and tasks were redistributed across the team so the next iteration could move forward efficiently.

Final Thoughts

Maintaining open communication with the team was key to making the project successful. Together, we continuously refined the process and identified the best way to deliver each shot.

Keeping the tracking system updated helped maintain motivation, especially when an entire sequence was fully approved.

Developing a deep understanding of the pipeline was also critical, as the compositing process was complex and required ongoing technical support for the team.
